The Blind Spot Every Nigerian FMCG Business Has
You know your primary sales precisely — what left your warehouse and went to your distributors, because you invoiced it. What you almost certainly do not know is your secondary sales: what those distributors actually sold on to retailers, which outlets bought, what is sitting in a distributor's warehouse rather than on a shelf, and whether the trade promotion you funded last month reached a single shop.
That gap produces the recurring problems in Nigerian distribution. You discover a distributor is overstocked only when they stop ordering. You cannot tell whether a new SKU failed because retailers rejected it or because it never reached them. Your reps report coverage figures nobody can verify. Journey plan and route adherence
Each rep gets a defined route with the outlets to call on today, sequenced sensibly. Check-in at each outlet is geofenced against the outlet's recorded coordinates, so a call logged from three kilometres away is flagged rather than accepted. Coverage, strike rate and time in market become measured facts instead of reported ones.
Outlet census that is actually accurate
Every shop captured once with GPS coordinates, photograph, channel and class, contact person and phone. Most Nigerian manufacturers have an outlet list that is years stale and full of shops that have closed or moved. Rebuilding it properly, from the field, is frequently the highest-value output of the whole project and it changes how territories are drawn.
Order capture, offline
Full price list with the customer's specific pricing and discounts, stock availability, suggested order based on their purchase history, and credit status shown before the order is taken. Works completely offline in a market with no signal and syncs later. A rep should never have to say "let me check and call you back".
Van sales and settlement
For pre-sell-and-deliver or direct van operations: stock loaded to the van in the morning, sold and invoiced at the outlet, returns and damages recorded, cash collected, and a close-of-day reconciliation of stock out against stock sold against stock returned against cash banked. This single control is where most distribution shrinkage is found.
Merchandising evidence
Photographs of the shelf and display, share-of-shelf capture, planogram compliance, competitor pricing and activity, and out-of-stock reporting per SKU. Geotagged and timestamped so a photograph cannot be recycled from last week or another shop. This is how you find out whether your visibility spend exists in reality.
Credit and collections
Credit limit and ageing shown before the rep takes an order, blocking or requiring approval where the customer is over limit or overdue, payment collected against specific invoices with an instant receipt, and cheque and transfer capture. Reps selling to outlets that already owe you is a silent and very common problem.
The Distributor Side
Most Nigerian manufacturers sell through independent distributors, which is where visibility ends. A distributor management layer extends the system past your own invoice.
Distributor stock and sell-out
Opening stock, receipts from you, secondary sales out to retailers and closing stock per SKU per distributor. Once you have this you can see days of cover in the channel, spot the distributor sitting on eight weeks of stock before they stop ordering, and forecast against real demand rather than against your own shipments.
Distributor reps on your system
The distributor's own sales force using the same app, so their calls and orders flow into your visibility. This needs a commercial conversation as much as a technical one, and the usual trade is that you fund the devices and data and they get inventory, credit and reporting tools they would not otherwise have.
Trade promotions with evidence
Promotions defined centrally with eligible SKUs, outlets and period, claimed in the field with photographic proof, validated and settled. Trade spend is one of the largest and least controlled lines in Nigerian FMCG, and attaching each claim to a geotagged photograph of the actual display changes behaviour immediately.
Targets and incentives
Volume, value, coverage, productive calls, new outlet acquisition and must-stock-list compliance, set per rep and per territory, tracked live so a rep knows on the twentieth where they stand. Commission calculated from the system rather than negotiated at month end.
Reporting leadership will actually use
Coverage and strike rate by territory, distribution depth per SKU, out-of-stock rate at outlet level, secondary sales trend, promotion effectiveness, and rep productivity. The question this answers is the one every sales director asks and few can answer: which territories are growing because of the market and which because of the rep.

This category fails on adoption more than on features, and the reasons are consistent.
- Offline-first, genuinely. Not "works offline for a while". Every screen, including the full price list, the customer's history, credit position and stock availability, must work with no connection for a full day and sync cleanly afterwards. Reps work in markets where there is no signal at all.
- Built for cheap Android phones. Entry-level devices with limited memory and storage, not the reviewer's handset. Test on the phones your reps actually carry.
- Frugal with data and battery. A rep whose phone is flat by 2pm stops using the app, and one whose data runs out mid-month does the same. Compress images aggressively, sync in batches, avoid constant location polling.
- Fast to complete a call. If logging a visit and taking an order takes four minutes, reps will start batching entries at the end of the day from memory, and your geotagged data becomes fiction. Target under sixty seconds for a routine call.
- Honest about surveillance. Reps know they are being tracked and will resist a tool that feels purely like monitoring. The ones that get adopted give the rep something real: their own targets and progress, faster ordering, no more paperwork in the evening, commission they can see accruing. Frame it that way in rollout or expect quiet sabotage.
And integrate properly with what you already run — orders flowing into your ERP, stock against your warehouse system, deliveries against your fleet. A field sales app that requires anyone to re-key orders into the ERP will be abandoned within a year.
